The problem
Sustained Great Results erodes when it is left to instinct instead of method.
You were taught the moves piecemeal, never the whole model.

The model
- 01Level 5 Leadership
- 02First Who, Then What
- 03Confronting the Brutal Facts
- 04Hedgehog Concept Clarity
- 05Culture of Discipline
- 06Pioneering Technology Application
- 07Flywheel Momentum
- 08Sustained Great Results

Step 1 of 5 · Level 5 Leadership
Level 5 leaders channel ambition into the company's success, so the enterprise thrives after they leave.
Misconception
Practitioners assume Level 5 means being soft, self-effacing, or conflict-averse — a 'servant leader' who avoids hard calls.
Reality
The humility is only half the equation; Level 5 leaders are ferociously ambitious and make brutal personnel and strategic decisions — they just aim that ferocity at the company's results, not their own reputation.

Step 2 of 5 · First Who, Then What
Get the right people on the bus and the wrong people off before you finalize where the bus is going.
Misconception
Leaders believe they must first fix the vision and direction, then recruit people who fit that predetermined plan.
Reality
Great companies get self-motivated, high-caliber people on the bus before deciding where it's going, because the right people don't need to be tightly managed toward a destination and will help you find the best one.

Step 3 of 5 · Confronting the Brutal Facts
Facts don't demoralize people; being lied to does.
Misconception
Leaders think facing brutal facts means projecting relentless optimism to keep morale high and never dwelling on the negatives.
Reality
The Stockdale Paradox requires both: retain absolute faith that you will prevail AND confront the most brutal facts of your current reality — unqualified optimism without confronting reality is precisely what breaks people.

Step 4 of 5 · Hedgehog Concept Clarity
The Hedgehog Concept is what you understand, not what you resolve to do.
Misconception
Executives treat the Hedgehog Concept as a goal or a mission statement — something you can declare or aspire to.
Reality
It is understanding, not intention: it names what you actually can be best at (which may differ from what you want or currently do), and discovering it typically takes four years of iterative debate driven by a functioning council.

Step 5 of 5 · Culture of Discipline
Disciplined people plus disciplined thought plus disciplined action removes the need for bureaucracy.
Misconception
Leaders equate a culture of discipline with tight controls, rigid processes, and a demanding boss enforcing compliance.
Reality
The discipline lives in the people, not the system: self-disciplined people who take disciplined action need a framework of freedom and responsibility, not a hierarchy of controls — the goal is to avoid bureaucracy entirely.
